Pan pizza goes soggy when moisture reaches the crust faster than heat can drive it away and set the crumb. The top can bubble, bronze, and look ready for a magazine while the underside remains pale and the centre carries the emotional texture of wallpaper paste.
Fix it by identifying which side of the balance failed: too little bottom heat, too much water, or dough that never developed enough structure. Fully preheat the oven, use an appropriate conductive pan, measure sauce, cook and drain wet toppings, proof the dough, and remove the baked pizza from the pan so steam can escape.
Below are eight distinct causes. Change the one that matches your evidence before changing everything at once. Pizza troubleshooting works better as an investigation than an exorcism.
1. The oven and baking surface were not fully heated
An oven may beep when its air sensor reaches the setting even though the walls, rack, stone, or steel still lag behind. Pan pizza needs stored heat to push through metal, oil, and dough. Put the rack in the lower third and preheat a 475°F (about 245°C) oven for at least 45 minutes.
If you use a baking steel or stone beneath a metal sheet pan, give it the full preheat recommended by its maker. Make sure the pan is approved for the temperature and sits stably. Never put cold glass on a hot stone or steel; thermal shock can break it.
The evidence is a pale underside while the top looks nearly done. On the next bake, preheat longer and start lower in the oven. During the current bake, move the pan lower if the top has room to brown further.
For cast iron only, when the top is finished but the bottom is pale, move the skillet to a compatible stovetop burner over medium heat for 1–2 minutes. Check every 20–30 seconds. The stored heat keeps working, and distraction turns crisp into carbon quickly.
2. The pan is insulating instead of conducting
Heavy cast iron and sturdy metal sheet pans transfer heat efficiently to the oiled base. Glass, ceramic, silicone, very pale double-layer sheets, and some insulated pans behave differently. A recipe developed in dark steel may not brown on the same schedule in a shiny or insulated pan.
Use the pan specified by the recipe. Our cast-iron pan pizza uses a 10-inch skillet, while the half-sheet recipe uses a 13-by-18-inch metal tray. Check manufacturer temperature limits and surface-care instructions.
If the pan is safe but naturally slow to brown, place it on a thoroughly preheated steel or stone for the final portion of baking. If the bottom burns, move the pan higher or place an empty sheet pan on the rack below as a heat shield. Do not line the base automatically with parchment if a fried crust is the goal; parchment can reduce direct oil-and-metal contact.
3. There is too much sauce
Sauce contains water. A thick pan crust can cope with a measured layer, but not a marinara paddling pool. Start with about 120 grams on a 10-inch skillet pizza or 300 grams on a 13-by-18-inch half-sheet. Use a thick, cooled sauce.
If the sauce runs freely from a spoon, simmer it to reduce excess water, then cool it before topping. Alternatively, strain a loose crushed-tomato sauce. Hot sauce can warm and weaken the proofed surface before the dough reaches the oven.
Spoon sauce in stripes or separated patches over low-moisture cheese rather than sealing every square inch. Cheese-first does not make the dough waterproof, but it provides a modest barrier and leaves escape routes for steam.
The evidence for sauce overload is a wet line immediately beneath the sauce while untopped edges bake correctly. Weigh the next batch. “That looks about right” becomes less persuasive once the crust needs a lifeguard.
4. Wet toppings arrived without preparation
Mushrooms, spinach, fresh mozzarella, courgette, peppers, aubergine, pineapple, and many canned or pickled toppings release liquid. Pan pizza gives that water few places to go, especially beneath a solid cheese layer.
Prepare them first:
- sauté mushrooms until their released liquid evaporates;
- wilt spinach, cool it, and squeeze it dry;
- roast courgette, aubergine, broccoli, and peppers;
- drain canned and pickled ingredients in a sieve, then blot them;
- drain and blot fresh mozzarella, using small pieces with space between them.
Cool cooked toppings before adding them. A pile of hot mushrooms continues steaming directly into the dough.
Raw meat creates both moisture and a safety problem. Pre-cook and drain sausage or ground meat. Ground pork or beef sausage must reach 160°F (71°C), while poultry sausage must reach 165°F (74°C). Thick, crowded pizza may brown before raw pieces cook safely, so the final bake should reheat cooked meat rather than conduct a guessing contest.
5. The topping load is simply too heavy
Even dry toppings become a lid when stacked deeply. They block radiant heat from the top, compress the gas cells, and make steam travel farther before escaping. The solution is not always another ten minutes; by then the cheese edge may be bitter.
For the 10-inch cast-iron recipe, keep optional cooked toppings to about 100 grams. For the half-sheet, 250–350 grams is a useful range, using less for moist ingredients. Scatter pieces with visible gaps. If you want four meats, three vegetables, and enough olives to alter maritime boundaries, split them across two pizzas.
The evidence is a centre that remains compressed beneath loaded areas while a plain edge bakes airy. Reduce the total next time. During the current bake, loosely shield over-browned edges with foil and give the centre more time, provided the base is not already burning.
6. The dough is too thick, underproofed, or both
More dough per square inch needs more time for heat to reach the centre. Underproofed dough compounds the problem because it is tight and dense instead of aerated. A browned base does not guarantee the deepest crumb has set.
Scale by usable pan area. The cast-iron formula uses 526 grams dough in a nominal 10-inch circle: 526 ÷ 78.54 = 6.70 grams per square inch. The half-sheet formula uses 1,070 grams across 234 square inches: 4.57 grams per square inch. Dumping the half-sheet batch into a 9-by-13-inch pan raises the density from 4.57 to 9.15 grams per square inch—nearly double the intended thickness.
Proof until the dough is relaxed, visibly expanded, and bubbly. Press it toward the corners in stages with rests between attempts. Dough that snaps back immediately needs time, not punishment.

Do not taste a gummy centre to decide whether it is raw. Flour is a raw food and can contain harmful bacteria. Evaluate the set crumb visually and by texture after a brief cooling rest, and continue baking when in doubt.
7. You stopped when the timer rang, not when the crust was done
Recipe time is a window. Oven calibration, pan colour, dough temperature, topping moisture, rack position, and even repeated door opening alter the bake. A pizza is done when the evidence agrees.
Check three places:
- Lift an edge with a thin spatula and inspect the underside near the centre, not just a corner.
- Look between toppings for a set, matte crumb rather than a shiny wet line.
- Confirm the cheese edge is browned and the centre no longer sloshes when the pan moves gently.
If the bottom is pale and the top has room, bake longer on a lower rack. If the base is dark but the centre is wet, move higher, reduce the oven to 450°F (230°C), and continue until set. If the cheese is already dark, shield it loosely with foil.
Record the successful time for your oven and pan, but keep checking on future bakes. A timer is a reminder to look, not a legally binding declaration of doneness.
8. Steam softened a crust that was crisp when baked
Hot crust releases steam. Leave the pizza in its pan and that steam condenses between metal and bread, undoing some of the browning you worked to create. A cutting board also blocks airflow.
Rest the pizza in the pan for about two minutes so the structure firms, loosen the edge, then transfer it to a wire rack for another three to five minutes. Cut only after that brief rest. If the pizza is too large to move whole, lift sections out as soon as they are stable.
Covering hot slices tightly has the same effect. For a buffet, use a rack in a low oven for a short hold rather than sealing the pizza in a container. Follow safe holding practices and do not leave perishable pizza at room temperature indefinitely.
The evidence is a base that was crisp at release but turns flexible minutes later. That is a cooling problem, not a reason to reduce hydration or bake the next pizza into roof tile.
A two-minute diagnosis before the next bake

Refrigerate pizza within two hours of serving, or within one hour when the surrounding temperature is above 90°F (32°C). Store covered for 3–4 days and reheat leftovers to 165°F (74°C).
For one or two slices, put them in a dry skillet over moderate heat until the base recrisps. Add a teaspoon of water beside—not on—the pizza and cover briefly only if the centre needs help warming, then uncover so condensation escapes. For several slices, use a preheated 375°F (190°C) oven and a hot metal tray.
A microwave heats quickly but softens the base because trapped water has nowhere to go. It remains an option when speed matters; transfer the hot slice to a skillet for a brief crisping finish if desired.
The grand solution is pleasingly ungrand: enough heat below, less water above, properly fermented dough between them, and a wire rack waiting at the finish. Crisp pan pizza is not magic. It is moisture management with cheese.
